When an espresso machine is not building pressure, the giveaway is almost always a shot that runs fast, watery, and flat, finishing in under 20 seconds instead of the 25 to 35 seconds a properly extracted 1:2 ratio needs. Grind size accounts for roughly 80% of low-pressure problems on a machine that was working correctly before, but it's not the only culprit: a loose portafilter, a limescale-clogged group head, a cracked gasket, or a genuinely failing pump can each produce the same symptom for different reasons. This guide walks through all eight causes in order of likelihood, starting with the grind adjustment that solves most cases in minutes and working through descaling with something like Urnex Dezcal, gasket inspection, and OPV verification for the harder-to-diagnose failures. The Diagnosis: What Fast, Watery Shots Tell You

A correctly extracted espresso shot takes 25 to 35 seconds for a 1:2 dose-to-yield ratio at 9 bars of extraction pressure. A shot that runs in 15 seconds or less indicates insufficient resistance at the puck — either not enough pressure from the machine, or not enough restriction from the grounds.

The fix depends on which side of the equation is failing.

If the machine was working and recently started producing fast shots: the most likely cause is a grind change, a new bag of coffee, or a scale buildup. Start with descaling and check the grind.

If the machine never produced good shots: the most likely cause is a grind that is too coarse, a pressurized basket masking a grind problem, or using pre-ground coffee.

The shower screen distributes water evenly across the puck surface. Old coffee oils and fines block the screen's small holes, causing uneven distribution and channeling.

The fix: remove the shower screen and soak it in hot water with a small amount of espresso machine cleaning powder (Cafiza or similar). Scrub with a nylon brush. Reinstall. This should be done monthly on a machine used daily.


Cause 6: Failing Pump

Vibration pumps (Ulka-type) used in most home espresso machines have a lifespan of approximately 5 to 8 years of daily use. A failing pump produces less pressure than a healthy pump.

Signs of a failing pump: the shot runs fast even with a very fine grind, the pump sounds different (quieter or less forceful) than when the machine was new, or the machine produces very little flow even without a portafilter installed.
